How to Run Your Shop Floor Without Walking Every Bay

Stop walking the bays to ask if the Camry's done. How independent shops track every active job, assign it to a tech, and move cars from waiting to ready.

The 10 AM question

Every shop has a version of it. It's 10 AM and you're standing in the middle of the floor asking nobody in particular: where are we on the Camry? Is the Silverado on a lift yet? Did anyone tell the guy waiting on the Accord it'll be another hour?

The answers exist. They're on a half-erased whiteboard, in your service writer's head, on a sticky note stuck to a key tag. The problem isn't that the information is missing. It's that nobody can see all of it at once, so you walk the bays to reassemble it three or four times a day.

That walk is the tax. Not the minutes it costs you. The car that sat done for forty-five minutes because nobody knew it was done. The tech standing around because his next job never got handed to him. The customer in the lobby that everyone assumed someone else had called.

What a jobs board actually is

Strip it down and a shop floor has three states. A car is waiting, it's in a bay getting worked on, or it's ready for pickup. Everything else is detail.

A jobs board is those three states made visible, with every active car on it. Waiting. In the bay. Ready. One card per job, and the column it sits in tells you where the job stands without asking anyone.

The whiteboard was trying to be this. It fails because it's a snapshot somebody has to keep redrawing, and the redraw always lags the floor. A tech finishes a job and the board still says he's on it for another hour. By 2 PM the board is fiction and everyone's back to walking the bays.

The fix is a board that moves when the work moves.

Put a name on every job, not just a bay number

"Who's on the Camry" should have one answer, and it should be on the card. Assign the job to a tech and the work has an owner. Not a bay, a person. When the writer drops a line on a tech, that tech should see it show up as theirs without a second conversation.

This is where the shop floor and the desk stop being two different worlds. The tech opens the work that's assigned to him, on the phone in his pocket. He sees his lines, and only his lines. He clocks in to one at a time, and a clock runs against that line, so the time on the rear brakes is actually the time on the rear brakes and not a number you reconstruct on Friday.

When he finds worn ball joints or oil that's gone black, he takes the photo right there and it lands on the repair order. The writer sees it without walking to the bay and can get the customer an estimate update. When he needs a part, he requests it and it goes to whoever runs parts. No yelling across the floor.

The board moves when the work moves

This is the part the whiteboard could never do. When the tech clocks in, the job's status updates on the desk. When he marks a line done, it moves. The writer isn't maintaining a second copy of reality. The floor is the record.

So at 10 AM the writer glances at one screen and sees which cars are waiting, which are on a lift and who's on them, and which are ready to go. A chip on each card shows how long it's been sitting in that column, so the car that's been "ready" for an hour with nobody called stops being invisible.

Drag a card forward, or tap Start and Done, and the job moves a stage. No redraw.

Walk-ins go on the board too

Most shop software assumes every job starts with an appointment. Half of yours don't. Somebody heard a noise this morning and drove straight in.

A jobs board has to handle that or it's useless by lunch. Start a walk-up job, add the customer and vehicle right there if they're new, and it drops onto the board next to everything else. No calendar dance to get a car that's already sitting in your lot onto the screen that's supposed to show cars in your lot.

Marking a car ready doesn't text the customer

One thing worth being clear about, because plenty of software gets it wrong. Moving a job to Ready marks it done on your board. It doesn't fire a text to the customer on its own.

You send the pickup-and-pay text yourself, from the repair order, when you're actually ready for them to come get it. It runs on your shop's own number, it respects a STOP reply, and it's logged on the record. The board tells you the car's ready. You decide when the customer hears about it. That call stays yours.
